Building an AEO strategy
A workable AEO strategy sequences three things by how fast they pay back: correct the facts engines already repeat, close the citation gaps on sources that decide your category, then build depth on the topics where you have room. Measurement runs underneath all three.

Sequence by payback, not by preference
Most teams start with content because it is the most familiar lever, and it is the slowest of the three. Starting with accuracy is unglamorous and usually moves the number first.
- Weeks one to two — access and accuracy. Confirm the retrieval crawlers can reach you, then find and correct the stale claims engines repeat.
- Weeks two to eight — citation gaps. Work the sources that already cite your competitors, highest weight first.
- Ongoing — topic depth. Publish pages answering the questions where you are absent. Slowest to land, longest to last.
Decide who owns it
This work sits awkwardly between SEO, content and product marketing, and that ambiguity is why it stalls. Accuracy fixes need someone who can change third-party profiles; citation work needs someone comfortable with outreach.
One owner with a weekly measurement habit beats a committee reviewing a monthly report.
Set expectations that survive contact
Correcting a fact on a heavily-cited source can move within weeks. Earning authority on a new source takes months and holds far longer. Promising either on the other's timeline is how these programmes lose support.
Report the trend rather than the snapshot, and show the prompts behind the number. A figure nobody can interrogate does not survive its first challenge.
Questions
How much does AEO cost to start?
The first phase is mostly time rather than spend: checking crawler access and correcting stale facts. Cost enters with citation work, where profiles, outreach and content carry real effort.
Do we need a separate AEO team?
No, and separating it usually hurts. The research overlaps with SEO, the technical work is shared, and two teams tend to produce two content calendars that fight each other.
What should the first month produce?
A baseline across thirty to fifty buyer questions, a corrected set of facts on the sources that repeat them, and a ranked list of citation gaps. That is enough to show movement in the second month.
